AI SDR: cold email that gets replies, not spam folders
· 6 min read
AI made cold email cheap to write, so inboxes filled with emails nobody asked for. Reply rates fell. The answer is not to stop using AI. It is to use it for the part that actually earns replies: research.
Why most AI cold email fails
- The same template goes to everyone, with a first name swapped in
- The "personal" line is a compliment about their LinkedIn post
- It is sent from a new domain at high volume, straight to spam
What works instead
1. Define who you actually help
Write down your ideal customer as specifically as you can: industry, size, location, the problem that makes them buy, and the signal that shows they have it. "Agencies with 10 to 50 staff that are hiring a marketing manager" beats "agencies".
2. Research before writing
For each company, find evidence that the problem exists: a job post, an outdated website, ads with no landing page, a recent expansion. Write it down with the source.
Scout does this research and writes a short dossier per lead, with where each fact came from.
3. Write from the evidence
The first line should show you looked: "Saw you're hiring two SDRs in Dubai." Then one sentence on the problem, one on how you solve it, and one simple question. Under 100 words.
Rio writes each email from the lead's dossier, not from a template.
4. Send like a person
- Warm up new mailboxes before sending
- Keep daily volume low per mailbox
- Follow up two or three times, then stop
- Stop the sequence the moment someone replies
5. Keep a person in the loop
Approve the campaign before it starts and read the replies yourself, or have them drafted for you to send. The meeting is where the deal happens.
Measuring it
Track replies and meetings booked, not opens. Opens are unreliable now, and they do not pay the bills.
Is an AI SDR worth it?
For a small team, the research and writing take most of an SDR's day. Handing that to AI frees a person to do the calls. On Crewmint, lead research and outreach are part of the Growth plan at $49 a month, with 2,000 cold emails a month included.
